Sustainability business architecture with the AI layer built in: capabilities, value streams, data model, 34 agent specs, 50 use cases and 40 controls.
Business Architecture for Sustainability is the sustainability capability model, value streams and business data model with the AI layer built in. It contains everything in the AI-Ready Capability Model edition and adds 12 sustainability value streams redesigned for AI, a data model of 100 entities, 34 agent specification starters, 50 use cases, 40 controls and responsible AI principles, an operating model and a three-wave roadmap. Business and enterprise architects use it to turn a sustainability capability map into a program that can be governed and delivered. It imports into the Capstera platform, and MCP access lets your AI assistants look up its content as they work.
What the Business Architecture for Sustainability Is
The blueprint builds on the full sustainability capability model, 6 L1, 27 L2 and 106 L3 capabilities with AI profiles and ratings, and adds the rest of the architecture. Its 12 sustainability value streams run through 60 stages, each described as it works today and as it would work AI-native, with the human checkpoint named at every stage, and 15 standard value streams sit alongside them. The business data model has 14 subject areas, 100 entities, 674 attributes and 346 relationships, with sensitivity and data-quality requirements.
On that foundation the blueprint specifies what an AI program needs to operate: 34 agent specification starters with tool permissions, guardrails and escalation paths, 50 use cases written as structured business cases, and 40 controls and responsible AI principles tied to risk tiers. The operating model covers governance bodies, a RACI, an agent lifecycle, role impacts and new roles, and the three-wave roadmap sets the order.
The parts are linked and the links are checked before release. In the greenhouse gas emissions accounting thread, the agent that collects activity data, the value stream stage where figures are compiled, the data entities that record the basis of each value and the control that keeps approval of methods and emission factors with the Head of Sustainability Reporting all point to one another. Changing one shows you what else it affects.
The Problem It Solves
Sustainability teams are often asked to adopt AI before they have settled how their own data flows. Activity data comes from many sources, estimates fill the gaps, and the methods behind each figure live in the heads of a few specialists. A capability ranking can say that emissions accounting is a good candidate for AI, but it cannot say which stage an agent works in, what data it may read, how it records the basis of each value or who approves the result.
The blueprint answers those questions once, consistently, for the whole function. Value streams show where agents fit in the flow of work, the data model shows what they handle, the agent specifications and controls set their limits, and the operating model names the people and bodies that decide. Leadership gets a staged plan in which accountability for reported figures is fixed before any agent is deployed.

Use Cases
Redesigning data collection and compilation. Use the today and AI-native stage descriptions to redesign how activity data is gathered, checked and compiled once agents take part. The human checkpoint at each stage shows where specialists review and approve rather than re-key.
Specifying sustainability agents. Start each build from an agent specification starter that sets out the agent's task, permitted tools, guardrails and escalation path. Delivery teams adapt the permissions to your source systems instead of deciding them during the build.
Selecting and funding use cases. Choose from the 50 use cases, each written as a structured business case, add your own costs and benefits, and place them in the three waves. Links to capabilities and controls show the risk each one carries alongside its value.
Setting up governance for AI in reporting. Adopt the governance bodies, RACI and agent lifecycle from the operating model, and map the 40 controls to your risk tiers. Finance and audit stakeholders review a complete governance design rather than one assembled per tool.
Planning the sustainability data foundation. Use the 14 subject areas and their data-quality requirements to plan source systems, data collection rules and lineage in the order the roadmap needs them. Data work is tied to the use cases that depend on it.
Aligning leadership on one plan. Adapt the leadership presentation template and the three-wave roadmap to present the program, its role impacts and the decisions that stay with named people to the executive team.
Who Uses It
Enterprise and business architects. Maintain the blueprint as the reference architecture for sustainability and keep capabilities, value streams, data and agents consistent as the program changes them.
Heads of sustainability and sustainability reporting. Confirm the AI-native value stream stages and the checkpoints where they or their teams approve methods, boundaries and estimates.
Data architects and data owners. Use the data model to plan the entities, attributes and quality rules that reported figures depend on, and to classify sensitive data before agents use it.
AI and automation delivery teams. Build from the agent specification starters and use cases, adjusting tool permissions and escalation paths to your systems.
CIOs and transformation offices. Run the program from the operating model and the roadmap, and use the leadership presentation to secure decisions and funding.
Build It, Hire It, or Start Here
Assembling value streams, a data model, agent specifications, controls and a roadmap that agree with one another is most of the effort in an AI program for sustainability. Three approaches are open to you.
- Building it from a blank slate. Your architects run workshops for each value stream with sustainability, finance and operations staff, gather data requirements source by source, draft agents and controls, and then reconcile the whole set with the capability model across several review cycles. Keeping cross-references correct by hand is slow, and they drift each time one part is revised.
- Hiring consultants to build it. An advisory firm can deliver the set sooner, but a large part of the engagement goes to writing structure that every sustainability function shares. The links between parts are only as current as the last engagement, and maintaining them becomes your team's job once it ends.
- Starting from this model. You begin with the capability model, value streams, data model, agents, use cases, controls, operating model and roadmap already linked and checked. Workshops focus on choosing the first wave, adapting permissions to your data sources and confirming who approves each reported figure.
Advisers add more value once this set exists. They can spend their time tailoring it to your organization, testing agent permissions against your systems and facilitating governance decisions instead of producing generic drafts. The supplied ratings and wave assignments describe a typical large enterprise and are meant to be changed.
How to Get Started
- Read the Welcome document and the implementation guide, then agree the ratings and weights that drive the capability ranking.
- Pick the first-wave use cases from the roadmap and name a business owner for each.
- Review the AI-native value stream stages for those use cases with sustainability and finance leads and confirm every human checkpoint.
- Adapt the related agent specifications and controls to your data sources and risk tiers.
- Establish the governance bodies and agent lifecycle from the operating model before any agent runs on live data.
- Present the plan with the leadership presentation template and the three-wave roadmap.

Frequently Asked Questions
What is the difference between the two editions?
The AI-Ready Capability Model covers the capability map, an AI profile for every L2 capability, prioritization, the heatmap and the readiness assessment. The AI Transformation Blueprint adds value streams redesigned for AI, the business data model, agent specifications, use cases, responsible AI principles and controls, the operating model and the roadmap, a leadership presentation template, and bonus files on roles, operating model archetypes and transformation.
Can I upgrade from the Capability Model to the Blueprint later?
Yes. The full price you paid for the Capability Model counts toward the Blueprint if you upgrade within 90 days. Email support@capstera.com with your order number for a one-time checkout code.
What happens after 180 days?
Your license to use the files does not end. Corrections are free for as long as you use the files. New versions released within 180 days of purchase are free, and MCP access runs for the same 180 days. There is no renewal after that: you can buy a new version at 25% off its price. Orders placed before October 27, 2026 keep the 12 months they were sold with.
Can I load the content into our own AI tools?
Yes, within the license. The Enterprise license allows internal tools, including your own assistants and agents. Neither license allows training, fine-tuning or prompting AI systems for third parties.
Does the package cover AI laws and regulations?
No, by design. It is business architecture: capabilities, value streams, data and the AI layer describe what the sustainability function does and how AI fits, and they hold whichever laws apply where you operate. The risk tiers, principles and controls are durable practices your compliance team maps to your own jurisdictions.
Why not just ask ChatGPT or another AI assistant?
A general-purpose AI assistant can outline sustainability processes or suggest an agent in a minute, and that is fine for orientation. It does not produce a set of value stream stages, data entities, agents, use cases and controls that reference one another correctly, and it will not record which judgments behind a reported figure stay with a person. This blueprint is for decisions that must stand up to review by finance, audit and leadership. It has stable IDs for every capability, cross-references validated before release, a risk tier for every capability, agent and use case, 40 controls and responsible AI principles, 34 agent specification starters with tool permissions and guardrails, and a prioritization model scored with your own weights.
